Subaru was dying before Satella brought him back to her world. The only thing she was able to recover from him before it was too late was his soul, but she didn't want a Subaru with a different appearance, which is why she came up with the idea of reincarnating him in the body of a certain shapeshifter, so he could end up looking the same, or at least that's what she thinks.
