This is an idea I had. I want to make it as canonical as possible, just like the anime, but it’s also meant to be an alternate universe.
Key Points:
1. Luffy is a girl.
2. She met Shanks the same way as in the anime, and she still ate the Gomu Gomu no Mi.
3. Everything happens just like in the anime up until the day Garp leaves her with Dadan.
4. Luffy is 7 years old; Ace and Sabo are 10.
5. They still make the brotherhood vow.
6. There will be more members joining the Straw Hat crew.
7. Many deaths and tragedies will be avoided.
8. Luffy and the others will wear masks for a while.
What remains the same as in the anime:
The changes:
On the day Sabo fled (like in the anime), Ace was with him. Both had fought with Luffy on separate occasions, days before the Gray Terminal fire (canon event).
They were shot down by a Celestial Dragon and saved by Dragon.
Both suffered amnesia, but remember they are brothers—nothing more. They are now part of the Revolutionary Army, aware of their bond as brothers, but no longer remembering Luffy.
The fight was harsh. One of them said things like:
“I don’t want a dumb sister like you,”
“Who’d want a weakling like you, you’re just a burden,”
“Useless,” “Idiot,” “Stupid,” “A problem.”
After their "death," even though she was hurt, Luffy cried. But with the bond of brotherhood shattered, the vow to set out at 17 also fell apart.

Luffy meets Zoro and Kuina after leaving Dawn Island.

They flee after overhearing Kuina’s father’s plan to kill her.
They catch a current that takes them to North Blue (the trip takes two weeks).
They land on Minion Island.
There, they meet Law, who had just eaten the Ope Ope no Mi.
They help Law and Rocinante escape from Doflamingo and the Marines, creating a distraction.
During their escape, they find a wounded, scared young X Drake.
All six escape and head to Swallow Island.
There they meet Penguin, Shachi, and Bepo (same as how Law met them in the anime).
They stay there for a month before fleeing again. Penguin, Shachi, and Bepo go with them.
They cannot return to East Blue because Garp is looking for Luffy, and North Blue is dangerous with Doflamingo and the Marines lurking.
They go to West Blue.
But before they leave, Law insists on returning to Flevance to say goodbye to his parents and sister.
Upon arriving, he discovers that the nun who cared for him at the orphanage is still alive—and so is his sister Lami.
Unfortunately, the nun succumbs to the amber lead poisoning.
Law uses his Devil Fruit to begin removing the poison from his own system and does the same for his sister.
On their way to West Blue, they spot castaways on a rock: a young boy and a man—Sanji and Zeff (who still has both legs).
They help them and set sail for the first island in West Blue.
It’s a crime-ridden island (like Gotham).
There, they are ambushed by a gang of street kids.
The leaders are Victoria and Eustass Kid.
The other members are Killer, Heat, and Wire.
They face off against corrupt Marines working with slave traffickers.
Kid and his gang are captured and beaten.
Luffy and her crew rescue them.
Kid and the others join the crew.
From now on, they wear masks to hide their identities.
Accidentally, they become mercenaries.

1. Crocodile finds out that his daughter is alive after Luffy/Luna after the strawhats are attacked by Akainu and rushes to try to find her
2. How Ace and Sabo get their memories back; well the strawhats get attacked before they train for 2 years by akainu
3. Rayleigh still trains Luffy/Luna but with the whole entire crew there
4. Garp is the one who accidentally spills that Luna is dragons daughter in front of Akainu which leads to the attack because Luna punched a celestial dragon
5. The war of the best almost happens but it's Marco who is to be executed but is rescued from impel down but it happens earlier after the water 7 incident
